European Healthtech Scale-up

Smarter Reporting, Lower Costs: Automated Business Intelligence for a European Healthtech Scale-Up

Investor decks, partnership pitches, and stakeholder meetings: For fast growing scale-ups, the quick delivery of consistent and precise data is business-crucial. Yet, on lean budgets, meeting these high-stakes requirements becomes a significant challenge.

Situation

Our client, a European health care and life sciences technology scale-up, is facing high reporting demands. Management is aiming for clear and comparable performance metrics across products. Simultaneously, growing interest from major pharmaceutical companies in Europe, the USA, and Japan requires verified and traceable KPIs. Without a dedicated business intelligence team, executives remain heavily dependent on Excel, creating long reporting timelines.

A ready-to-pitch business intelligence system has now become an essential priority. It must fulfill the following requirements:

  • Traceable and consistent for investor decisions.
  • Up to date and near real-time for quick reporting.
  • Scalable and automated across the product portfolio.

Most important of all: The system has to be robust for low maintenance and low operational costs.

Solution

Business First: A Value-Driven Data System

An effective data system doesn't start with tools. It starts with business impact. Before making any technical recommendations, we prioritize understanding the client's business and specific objectives. Through in-depth interviews with stakeholders and C-level executives, we identify the core goals that guide every technical decision.

Next, we assess the current data landscape through communication with tech teams to determine what data exists, what can be collected, and where gaps may lie. With this shared understanding, we approach the data system like a pyramid, with business at the top:

  • Business objectives define the KPIs.
  • KPIs determine the data needed.
  • Data requirements shape the infrastructure.

This top-down approach ensures a lean, efficient data system that collects only the data that delivers real business value.

A Unified KPI Framework: One Data Language for All

The client operates a diverse portfolio of healthcare applications for smartphones and wearables, each with its own life cycle, usage patterns, and target audience. Tracking performance across such a varied landscape is a challenging task. How can success be measured fairly across such different products?

To tackle this, we designed a cross-product KPI framework that speaks a single data language across the organization. The goal was twofold: to ensure fairness and scalability in performance measurement and to identify a core set of KPIs that resonates with all stakeholders. From middle management seeking granular insights to C-level executives making strategic decisions, this unified framework allows everyone to see the same picture, accelerating the decision-making process.

Two Dashboards: Executive and Deep Dive

Good decision making requires the right dashboards in the right amounts. To avoid reporting overload and maintain high focus, we designed two sets of dashboards for our client:

  • Executive Dashboard: Provides C-level executives with full strategic overview, highlighting the core business insights.
  • Deep Dive Dashboard (per product): Enables product owners and stakeholders to monitor and analyze their products in detail.

A Unified Data System: Fully Automated, Robust, and Cost-Efficient

To provide stakeholders with a single source of truth, we designed a three-stage system around these core objectives:

  • Unifying multiple data sources into a centralized database.
  • Fully automating data processing and preparation to ensure efficient and reliable reporting.
  • Transforming processed data into actionable KPIs to support decision-making.

With robustness and scalability for future development in mind, we established a standardized database framework for application development. Shaped through close collaboration with developers and product owners, it became a company-wide standard. As a result, whenever a new product is developed, it can be integrated into the data system and made visible in dashboards within as short as one week from deployment.

Documented Systems for One-Person Maintenance

Beyond efficiency, full system automation has slashed operational overhead. While the previous setup required a dedicated data team, the entire infrastructure is now so streamlined it can be managed by a single person.

To eliminate the key person dependency, we provided thorough documentation for two distinct audiences: technical documentation allowing any engineer to maintain and expand the system, and business documentation that defines exactly how every KPI is calculated and interpreted.

Outcome

  • Shorter reporting timeline: Daily reporting replaced irregular Ad Hoc reporting.
  • Minimized maintenance: One team member can manage the entire system.
  • Low operational risk: Achieved through technical documentation and clean coding.
  • A business oriented data culture: Lean, efficient, automated.
